Project Story
Tagetik OI Forecasting Task Force
“TG Operating Income Forecasting is new capability designed for the markets and CoE Financial Planning to bring automation, integration, new data dimensions and simulations by replacing local tools for financial planning. The development involved the Markets, CoE regional teams, Financial Planning and System Governance, and Information Technology working together. This is the fruit of a collaboration work that was done acting as ONE TEAM. The team’s ability to act upon markets and users’ feedback with persistence and a solution focused attitude demonstrated PMI leadership dimensions.
Tagetik Operating Income will become central to the P&L Financial Planning by providing the capability to do scenario simulation and collect data on existing and new business dimensions like profitably by channel or project to support decisions.”
Frederic Le Louarn, Head of Financial Planning CoE
Introduction:
Monte Rosa project started one year ago. It is one of the core pillars towards our Finance Transformation. Building smoke-free future for our users, stakeholders, and partners is embedded in our DNA.
Team Overview:
The diverse project team consists of multidisciplinary skills and cultures and located in different countries. In the team we have the following group represented:
LA&C CoE
CoE Asia
CoE EE, MEADF
CoE Business Governance
System Integration
System Governance
Information Technology
Project objectives:
By bringing our stone to the building, the main objective of the project is to replace existing local system used to calculate the Operating Income. We focused on having a standardized approach and process. The system comprises integration to update master data, actuals from and to G-Suite and to TG Cost Controlling. Additionally, we have enhanced the way we see the Operating Income by taking into consideration requirements at all levels:
Local
Regional
Global
The Team has designed and implemented one Module called Operating Income consisting of 4 sub-modules:
Selling Price Structure: allow the users to determine the price structure for PMI and competitors as well as doing simulation
Volume: determine for PMI and its competitors the Total Market, Share of Market, In-Market Sales and Shipments
Operating Income: calculate the total Operating Income by market, province, Channel and Trademark owner
Consumer: planning Volume and KPIs for Reduced Risk Products by channel and project
Co-piloting the Standardization in the concept and tool:
People talking the same languages across PMI
Operating Income planning
Scenario Management
Benchmarking
Co-piloting the Standardization in the process and execution:
ONE TEAM to leverage on Center of Expertise to act as Market/Cluster Co-pilot
ONE WAY to centralize Revenue and costs enrichment and planning activities
ONE GOVERNANCE of the systemPage Break
Project Journey:
The project was indeed an enriching experience not only for its milestones but also for the obstacles we overcame.
During the go-live, we observed instability that blocked the user continuing performing their dry-run. Over 100+ blockers have been identified due to standard system constraints.
However, thanks to the project team, a task force was mobilized, and actions plans were defined to overcome these challenges as well as ensuring business continuity.
This effort has been guided by keeping the consumer at the core to guarantee that each blocking item will be solved. This was the fruit of synergy of the team acting with “Can do” attitude as well as creativity and exchange of idea ensuring that the best ideas were selected based on effort assessment vs. impact.
Once defined, a priority list was put in place to clear each issue faced.
The results of the actions plan were the key milestone of having the system stabilized and having two Markets submitting their official 2021 Rolling forecast 11, namely Israel and Vietnam.
